The AEX Equation · BE × DO = HAVE
For Owners, CEOs & Operating Leaders

You're paying for coaching. Your business should show it.

The coaching industry has a math problem.

Most coaches sell mindset. Mindset alone doesn't move the business. Our clients are coached to harness both halves of the equation — BE × DO = HAVE. The diagnostic below shows you in minutes whether your current coach is delivering on both, or only the comfortable one.

Mindset & Identity

When DO is zero, HAVE is zero — regardless of how strong BE becomes. Multiplication, not addition. That's our equation, and it's why we work both halves.

Companies That Run Their Coaching With Our Equation
What Is This Costing You?

The reason you're not seeing results isn't effort. It's that your coaching is working on the wrong half of the equation.

Most coaches are working on BE — mindset, identity, belief. That work is real. But if DO sits at zero, BE doesn't produce results. It produces confidence. Any number multiplied by zero is zero. Research on coaching confirms what business owners already know: when given a choice, they prefer a slightly directive coach — one who knows enough that their questions actually cut. “A slightly directive coach significantly outperforms a purely non-directive one in goal attainment.” — Prof. Nicky Terblanche, Stellenbosch Business School Our clients are coached to close that gap. Here's what the two experiences look like from where you sit.

What You're Experiencing

When Coaching Isn't Moving Your Business

  • Sessions feel inspiring; you leave energized but unsure what to do Monday morning
  • Focus stays on beliefs, blocks, and identity — without tying the work to a specific business outcome
  • Tools are journaling prompts, visualization, affirmations, "becoming" exercises
  • Progress is measured by how you feel, not by what changed in the business
  • The coach has no working knowledge of finance, growth, or operations to draw from when it gets tactical
  • Accountability is soft — "How did that land for you?" instead of "Did you ship it?"
What You Should Be Able To Point To

When Coaching Is Actually Working

  • Sessions end with specific commitments, owners, and deadlines you could defend in a leadership meeting
  • Mindset work is in service of execution — identity is addressed when it's blocking a specific action
  • The coach brings frameworks, tools, and operating systems you install in the business
  • Progress is tracked against business KPIs — revenue, margin, retention, throughput
  • The coach can speak fluently to financials, growth mechanics, AI leverage, and operations
  • Accountability is direct — "You committed to X. What stopped you?"

Inside The AEX Equation

The DO half of the AEX Equation: six domains we work in every day.

This is what "DO" actually looks like in a coach — and it's exactly where we operate. Not every coach needs to be expert in all six, but a coach who can't hold a competent conversation in any of them is coaching half-blind. We treat these as the bar because they're the half of the equation most coaches go quiet on.

01

Financial Fluency

Can sit with your P&L, balance sheet, and cash flow and tell you which numbers are actually driving the business — not just summarize what they say. Understands margin, cash conversion, and unit economics.

The test: Can they ask "why is gross margin compressing while top-line grows?" — not just "how's revenue?"
02

AI As A Business Lever

Can point to specific places AI could create leverage in your business — operations, sales, content, decision support — and tell you honestly where the hype overshoots the reality.

The test: A coach who hasn't integrated AI into your engagement is coaching you toward a disadvantage.
03

How Companies Actually Grow

Understands the difference between scaling revenue and scaling profit, channel economics, and when systems break and need rebuilding — and can tell you which one you should be optimizing for right now.

The test: Many businesses grow themselves into worse companies. A coach without growth literacy cheers the wrong direction.
04

Corporate Legal Literacy

Speaks with basic competence about shareholders' agreements, LOIs, earn-outs, NDAs, IP, and employment fundamentals — and knows exactly when to bring in a lawyer and what to ask them.

The test: You don't need a lawyer as a coach. You need one who knows enough not to let you sign something costly.
05

People & Org Systems

Can help you build hiring systems that attract and keep exceptional people, install performance cadences, and develop the talent density that makes your org scale. A team of high performers who grow doesn’t just run better — it compounds. (EOS, Scaling Up, 4DX, OKRs — and the people disciplines that make them stick.)

The test: A better leader trapped in a broken org still produces nothing.
06

Sales & Pricing

Can diagnose a broken sales motion — pipeline mechanics, conversion math, pricing psychology, negotiation — at a level you'd trust to make real changes.

The test: Sales is where coaching meets reality. A coach who deflects it is one you're outgrowing.

What It Costs — And Why That's The Wrong Question

This isn't an expense. It's the highest-leverage hire on your org chart.

$2,750
per month
$33,000 / year — less than the fully-loaded cost of a single junior hire
6.5×
target return on every dollar

It could be the most leveraged hire you make this year, or it could leave you swearing off coaching forever — depends entirely on the coach.

A junior employee executes tasks. This engagement is pointed at the decisions that move your entire business. For the price of an entry-level salary, you get a hand on the highest-leverage points in the company.

The documented return on executive coaching is 5 to 7 times the investment. We don't hope for it — we target 6.5×, and we measure it. A return you can't defend to a board isn't a return. It's a feeling.

If this engagement helps you keep one good person who'd otherwise walk, retain one client you'd have lost, or kill one bad deal before you sign it — it has paid for the entire year. Everything after that is profit.

Owner-operators see returns faster than Fortune 500 executives, because there's no bureaucracy between your decision and the result. The feedback loop is days, not quarters.

Sources: MetrixGlobal (5.7× at one Fortune 500 firm, incl. tangible & intangible benefits); PwC / ICF Global Coaching Client Study (median 7×; 86% of tracking companies recouped their investment); SHRM (replacing a mid-level professional costs 50–200% of annual salary).

      Who we're not right for.

The fastest way to earn your trust is to tell you when not to hire us. If any of these describe what you're looking for, we're the wrong fit — and we'd rather say so now.

You want someone to validate decisions you've already made.

If you're looking for agreement, not challenge, a cheaper option exists. We're going to ask the question you've been avoiding.

You're not willing to be measured.

We baseline metrics, set targets, and review against them. If you don't want your progress tied to numbers, this engagement will frustrate both of us.

You want coaching for your team but not yourself.

You either believe in this or you don’t. A leader who sends their team to coaching while exempting themselves from the same standard tells their team exactly what they think of accountability.

You want mindset work and nothing else.

Identity work has a place — in service of execution. If you want sessions that feel good but never touch the operating reality of the business, we're not your coach.

If none of those describe you — if you want to be challenged, measured, and helped to actually execute — then we should talk.
